Why this works
Be found by homeowners with no neighbour to ask.
Every number here is counted from our own files when this page is built, or linked to where it came from.
Homeowners say the same thing from their side. In the same survey, 79% said they would look for a roofer through word of mouth or a recommendation, and 62% by searching online. Those two numbers add up to more than 100, so many homeowners do both. The goal is not to replace the neighbour who vouches for you. It is to be found by the homeowners who have no neighbour to ask.
Two channels do that without charging you for each name. A Google profile was pointed at in 95% of the 20 city AI answers we captured on September 15, 2026, and the roofer's own website in 100%. The list those answers give out is short: 4.6 roofers on average across the 60 cities we checked on September 10, 2026, and in 59 of them no single roofer was held up as the best. Compare a shared lead, where one booked roof costs $375 to $750 in lead money (HOMESHOWOFF on the real cost of contractor leads, a marketing firm's own figures, read October 4, 2026).
The plan
Ten steps to a roofing mix you choose.
The first five turn referrals into a system you run. The next four add the free channels, each with its own playbook. The last one tells you when it is safe to cut the lead spend.
- 01
Work out how much of last year was handed to you
Print last year's job list. Mark each roof R if a person sent it, and O for anything else. Add up what the roofs in each pile were worth and write the two numbers down. If word of mouth is your main way of getting known, as it is for most roofers in that survey, the R pile is the big one. That is the whole problem in one line: if nobody talks about you in March, April has no roofs booked.
How to check it workedTwo numbers on one sheet, referred and not, in dollars and in roofs.
- 02
Ask for the next name out loud, at handover, every time
At handover, when you are standing in the drive and the homeowner is happy, ask a direct question: "Who else on this street has a roof about the same age as yours was?" Then write the answer on the job sheet before you drive off. Asking in person beats any card, and asking later beats nothing. Do not offer money for it, because a paid name is worth less and it drags you into rules that were written for reviews.
How to check it workedEvery finished roof this month has at least one name written on its job sheet.
- 03
Visit the five trades who see a roof before you do
Realtors, property managers, solar installers, gutter and siding crews, and insurance agents all stand in front of roofs for a living. Pick one of each in your main town. Visit once a month with the same short line: here is the roof work we do, here are the towns we cover, here is my number. They are not your competition, and they get asked "do you know a roofer?" all the time.
How to check it workedFive names in your phone, one visit each in the last 30 days, written down.
- 04
Close the loop with whoever sent the job
Tell the sender what happened. One call or one text: the roof is done, it was a tear-off on Oak Street, thank you. People who never hear how the roof turned out stop sending names. Keep a simple ledger with four columns: who sent it, the date, the town, and what the roof was worth. That ledger is the thing that turns word of mouth from luck into something you can work.
How to check it workedYour ledger has a row for every referred roof this year, and each row has a thank you logged.
- 05
Write the mix you want on the wall
Pick the split you want a year from now and write it where the crew sees it. A sane first target is half referred, a quarter from the map, and a quarter from your own roofing site and the AI answers. The point of the target is not the number. It is that you notice when the referral share creeps back up because you got busy and stopped doing steps 6 to 9.
How to check it workedThe three shares are on the wall, dated, and they got updated at the end of last month.
- 06
Start the map channel this week, with one setting
The Google map listing is the closest thing a roofer has to a shop window. Start with the single setting that does the most: the main category, set to roofing contractor and nothing clever. Then work through the rest at 30 minutes a week using our Google Maps playbook for roofers. A profile that is fed every week beats one that was filled in once and forgotten.
How to check it workedYour main category reads roofing contractor today, and the Maps playbook is open on your desk.
- 07
Find out what the AI answer says about your town
Homeowners now ask ChatGPT and Google's AI for a roofer, and the answer names a handful. In our run of 60 cities on September 10, 2026, no single roofer was held up as the best in 59 of them, so the top seat is empty in almost every town. Ask the question for your own town and write down who gets named. Then work the free plan for getting named by ChatGPT.
How to check it workedYou have a dated list of the roofers named in your town, and you know whether you are on it.
- 08
Make your site answer a stranger's three questions
A referred homeowner already trusts you. A stranger does not, and they check the site first. In ten seconds it has to say what roof work you do, which towns you cover, and who licenses you, in words a machine can read too. Only 42% of the 520 roofing home pages we read on September 11, 2026 even link a page saying which towns they cover. The website fix list for roofers walks through the rest.
How to check it workedShow your home page to someone who does not know you for ten seconds, then ask them those three questions.
- 09
Keep reviews arriving, because they are a referral that never sleeps
A review is the same thing a neighbour does, written down once and read by hundreds. It works while you are up on a roof. The trick is the moments you ask at, and there are four of them spread through the year, laid out in our playbook on getting roofing reviews every week. Steady beats a burst, and a burst looks wrong to everyone reading it.
How to check it workedAt least one new review landed in each of the last four weeks.
- 10
Re-count at 90 days, and only then touch the lead spend
At day 90, do step 1 again on the last three months. If the not-referred pile has grown, the channels are working and you can start cutting what you pay per lead, using the numbers in our playbook on roofing leads without Angi or HomeAdvisor. If it has not moved, do not cut anything yet. Cutting the paid roofing leads before the free channels warm up is how a good plan turns into a bad quarter.
How to check it workedTwo dated counts sit side by side, and you can say which way the referral share moved.
Our own numbers on this page: 60 US cities asked "best roofer in [city]" in Google AI Mode on September 10, 2026; 520 roofing home pages read by machine on September 11, 2026; and a separate study of 20 city answers captured on September 15, 2026 that recorded every link the answer pointed at. Every figure above is counted from those files when this page is built. Anything from outside our own work is linked where it is used, with the site named. Published by KKV Labs LLC.

Every one of the 60 cities in the list was asked the same question in Google AI Mode on September 10, 2026: who is the best roofer here. This shows you the roofing companies that answer named back. It is one answer on one day, not a ranking.
Pick a city to see the roofing companies AI named there, and the date we captured the answer. The three answers you can get are below, with how many of the screened cities gave each one.
What the three answers mean
- GREEN59 of 60Several businesses named, none called the best. The door is open.
- YELLOW1 of 60Several named, but the answer puts one of them ahead.
- RED0 of 60One business only, or nobody named. The hardest kind of market.
